How this operator works

every way of working, already decided
A · capability focus

Owns the system, not the ticket

Takes end-to-end ownership of a service or surface. Design, delivery, on-call. And is measured on outcomes, not hours.

B · ways of working

Embedded, async-first, instrumented

Works inside your repos, your CI and your rituals. Daily written standups, decisions logged. No status-meeting tax.

C · reliability posture

Runbooks, canaries, reversible deploys

Every change gated and reversible. Incidents get a timeline and a postmortem; nothing ships without a rollback.

D · comms & cadence

Plugged into your Slack & rituals

Joins standups and retros, reports weekly against the goal. You get an operator, not a queue.

E · tooling

Brings a pre-wired stack or adopts yours

Infrastructure and observability as code by default. No bespoke setup tax to absorb.

F · onboarding

Scoped, gated, reversible

Week-1 shadow, week-2 ownership, swap on request inside the trial window. No long-tail handover risk.

Overview

Legacy PHP applications run a surprising share of the internet, often on versions that stopped receiving security fixes years ago. This package upgrades and refactors a defined PHP or Laravel application: supported PHP version, current framework release, vulnerable dependencies remediated, and the highest-risk code paths refactored for maintainability. The finish state is an application that is patchable, testable, and safe to change again.

The work is staged to keep the application live throughout: version upgrades move through the tested intermediate steps, deprecated patterns are remediated as they block, and refactoring effort concentrates where risk and change frequency are highest rather than chasing cosmetic cleanup. A test baseline and modern deployment path land as part of the sprint.

·

What's included

Version upgrade path

PHP and Laravel moved to supported releases through planned, tested increments.

Security and dependency remediation

Vulnerable packages and unsafe patterns fixed, with the dependency tree brought current.

High-risk refactoring

The most dangerous and most-changed code paths refactored, guided by risk, not aesthetics.

Test and deployment baseline

A working test suite for critical paths and a repeatable, modern deployment flow.

·

How it works

  1. Scope: audit versions, dependencies, and risk hotspots; agree the upgrade path and criteria.
  2. Build: execute staged upgrades and remediation, refactoring priority paths with test cover.
  3. Handover: ship on supported versions, hand over the test baseline and upgrade documentation.

FAQs

Our app is plain PHP, not Laravel. Does this apply?

Yes. The package covers legacy PHP with or without a framework; where adopting a framework is justified, that recommendation comes with honest costings rather than as an assumption.

Can we keep shipping features during the modernization?

Yes, staging exists for exactly that. Upgrade work proceeds in increments alongside your release cadence, and the application stays deployable at every step.

There is more debt than one sprint can cover. What then?

The audit produces a ranked map, and this sprint clears the top of it. Ongoing debt reduction continues through the Technical Debt Reduction Sprint menu item as follow-on scheduled work.
